Are You Paying for Leads, or Paying for Students?
Many martial arts school owners hire a marketing agency for the same reason: they don't have time to learn Facebook Ads Manager while running classes, managing staff, and answering parents. That makes sense.
But a lot of owners end up in the same frustrating spot a year later:
- ✗The agency reports "leads," but you can't tell how many turned into enrolled students
- ✗Leads arrive in a spreadsheet or inbox, and nobody calls them for days
- ✗You're locked into a contract with a monthly retainer on top of your ad spend
- ✗You're paying for an agency, a CRM, a texting tool, an email platform, and a website host, and they don't talk to each other
- ✗You're not sure who actually owns your ad account
Modern software has automated much of what a typical school's marketing agency does. This guide will help you figure out which parts you can bring in-house, which parts may still be worth paying for, and how to switch without losing momentum.
What a Typical Agency Actually Does
Agencies that serve martial arts schools usually handle some combination of:
- Ad campaign setup: building Facebook and Instagram campaigns, targeting, and budgets
- Creative: ad images, video, and copy
- Landing pages and lead forms: where people sign up for a trial
- Optimization: adjusting ads over time based on performance
- Reporting: usually leads and cost per lead
Notice what's often missing: following up with leads, converting them into trials, and tracking them all the way to enrollment. Those steps are usually left to the school, and they're where most of the value is won or lost.
The Follow-Up Gap Is the Real Problem
You can run the best ad in your city and still lose many of the leads it produces if follow-up is slow. In a large audit of company response times, researchers found the average response to a web lead took 42 hours, and nearly a quarter of companies never responded at all. In a related analysis, companies that tried to reach a lead within an hour were nearly seven times as likely to have a meaningful conversation as companies that waited even one hour longer.
When ads live in one system, leads in another, and texting in a third, every handoff adds delay. That's why the biggest gains from switching to software usually come from connecting the steps, not from the ads alone.
What Software Can Do Today
| Job | Agency model | All-in-one software |
|---|---|---|
| Launch Facebook/Instagram ads | Agency builds and manages | Pre-built templates launched from your CRM |
| Ad optimization | Agency adjusts manually | Automatic testing of text, images, and audiences |
| Lead capture | Landing page or form, exported to you | Leads flow directly into your CRM |
| Lead follow-up | Usually left to you | Instant automated text and email |
| Nurture sequences | Sometimes, in a separate tool | Built-in multi-step text and email |
| Reporting | Leads and cost per lead | Lead source tracked through to enrollment |
Red Belt's Solution
Red Belt Gym puts ads, CRM, texting, email, automations, and reporting in one platform. Magic AI Ads launches Facebook and Instagram campaigns from pre-built martial arts templates, leads land in the CRM automatically, follow-up starts instantly, and reporting shows which campaigns produce students.
When an Agency May Still Make Sense
Software isn't the right answer for every school, and it's worth being honest about that. An agency or freelancer may still be worth it if:
- ✓You want custom video production or a full brand campaign
- ✓You run multiple locations with complex, multi-channel ad strategies
- ✓You genuinely won't spend even 30 minutes a week on marketing
- ✓You need high-level strategy, like launching in a new market or repositioning your brand
Even then, many schools find it works best to keep the agency focused on creative and strategy while software handles lead capture, follow-up, and reporting, so you always own your data and your pipeline.
Step 1: Audit What You're Paying
Most schools don't overpay all at once. It happens gradually, as tools get added one at a time. Make a list of everything you pay for monthly:
- ✓Agency retainer and any setup or management fees
- ✓Ad spend (paid to Meta or Google)
- ✓CRM or school management software
- ✓Texting platform
- ✓Email marketing tool
- ✓Website hosting and maintenance
- ✓Scheduling, forms, or e-signature tools
- ✓Zapier or other "glue" tools that connect everything
Then look for overlap. Many owners are paying for the same capability in two or three places.
Step 2: Measure Cost per Enrolled Student
Cost per lead is the number agencies like to report. Cost per enrolled student is the number that matters.
Cost per enrolled student = total monthly marketing cost (agency + ad spend + tools) ÷ new students enrolled from those campaigns
If you can't calculate it because leads aren't tracked through to enrollment, that alone tells you something has to change.
Step 3: Protect Your Accounts Before You Switch
This is the step owners regret skipping. Before you end any agency relationship, confirm that you, not the agency, own:
- ✓Your Facebook Page and Instagram account
- ✓Your Meta ad account and business portfolio (with you as an admin)
- ✓Your Google Business Profile
- ✓Your website domain name and hosting login
- ✓Your lead lists and contact data
- ✓Any ad creative and landing pages you paid for (check your contract)
If an agency set up these accounts under its own business, ask them to transfer ownership or grant you full admin access before you give notice.
Step 4: Switch Without Losing Momentum
- Check your contract for notice periods and cancellation terms.
- Set up your new system first: import contacts, build follow-up automations, and connect your ad account.
- Launch your first campaigns before the agency's campaigns stop, so lead flow doesn't drop.
- Run both briefly if needed, then compare cost per enrolled student.
- Turn off the old tools you no longer need.
